Two decades of hands on work taught us something specific; Change that actually sticks doesn't happen on one level, in one place. It moves across three levels, mindset, skillset and toolset, and through seven distinct dimensions of how an organisation works. Cross the two and you get 21 concrete points where change can be made, seen and taught.
That's not just a diagram. It turns a vague problem into a specific one. Instead of describing an issue only in general terms, you can locate exactly where it sits: which of the seven dimensions it belongs to, and which level, mindset, skillset or toolset, it's actually stuck at. That precision is what makes it possible to address the real cause instead of the symptom that happens to be easiest to see.
Most organisations spend everything they have on exploitation: getting better at what already works, hitting this quarter’s targets, defending the position they’ve already built. Only a fraction of that effort is spend on innovation: discovering what might work in the future, testing an idea just to see what happens, spotting a pattern nobody has pointed out yet.
How you connect these two almost opposite forces in your organisation, that’s the fingerprint of your leadership. Get the mix wrong one way and you stall: all exploitation, no exploration. Get it wrong the other way and you scatter: all exploration, nothing to show for it.

Grounded in thorough research
We didn't invent this on a whiteboard. It comes from grounded theory research: two decades of hands on projects, from Pixar to Guggenheim, from Microsoft to local municipalities, and more than 150 expert interviews, including Harvard's Clayton Christensen, former US Secretary of State Madeleine Albright, and Apple's design team. We mapped what actually explained why some interventions stuck and others didn't. The 7×3 structure is what came out of that mapping, and it stays in permanent beta: it keeps getting revised as we keep doing the work.
